1. Reviewing the Recent Case
This column looks at The Walt Disney Company’s decision to integrate Hulu into Disney+. Hulu has long been known in the U.S. as a streaming service for general entertainment, TV series, films, news, and live TV. Disney+, by contrast, has been built around Disney, Pixar, Marvel, Star Wars, and other large family and franchise brands. The two services had different identities, but Disney’s clearer ownership of Hulu made it easier to rethink whether they should continue to operate as separate user experiences.
In its fiscal third-quarter 2025 earnings release, Disney said Disney+ and Hulu had 183 million subscriptions in total, and its direct-to-consumer business posted operating income of \$346 million. That was a meaningful shift from the prior-year loss. Bob Iger described the forthcoming integration of Hulu into Disney+ as part of a more differentiated streaming proposition combining general entertainment, family programming, news, and sports.
This is not just a product update. It is a strategic pivot. Disney appears to be keeping the Hulu brand and content value, while reconsidering the standalone app experience and operating structure. The Verge reported that Disney plans a unified app experience in 2026. In July 2026, Business Insider also reported that Disney is exploring a free tier for some Disney+ content. Taken together, these moves suggest Disney is not only integrating services, but also rethinking how it attracts, retains, and monetizes viewers.
2. Analysis
The key shift is from a race for subscriber growth to a race for durable engagement and profitability. For years, streaming companies were judged largely by how many subscribers they could add. That encouraged heavy spending on content, technology, sports rights, and marketing. But the model became costly, and profitability became harder to ignore.
Disney’s own numbers show this transition. Its direct-to-consumer segment has moved into operating profit, while traditional linear networks remain under pressure from weaker advertising and subscriber declines. AP also reported that Disney will stop reporting paid subscriber numbers for Disney+, Hulu, and ESPN+, because the metric has become less useful for evaluating the business. That is a clear signal: management is shifting attention toward profitability, engagement, advertising value, churn, and bundle economics.
The competitive environment has changed as well. Netflix has scale, Amazon has a broad membership ecosystem, YouTube has massive free viewing, and services like Tubi and Roku compete with very low consumer friction. Business Insider noted the growing share of U.S. TV viewing captured by major free streaming services. A paid-only mindset is no longer enough to win consumer attention.
Internally, Disney also had to deal with complexity. Multiple apps mean multiple product roadmaps, recommendation systems, payment flows, ad systems, and support structures. Integration can simplify operations and make the product easier for users. The risk is that Hulu’s adult, everyday viewing identity could become blurred inside the broader Disney+ environment.
3. What Could Have Been Done Better
This is not a simple failure story. It is more about cleaning up complexity created during a growth phase. Still, the early signals were visible: subscriber growth without enough profit, user friction across apps, duplicated technology, and fragmented advertising inventory.
Disney could have kept Hulu fully separate, preserving its distinct brand. That would have reduced brand confusion, but it would also have kept costs and data fragmentation high. Disney could also have eliminated Hulu as a brand quickly, but that would have risked losing Hulu’s everyday viewing habits and adult-content association.
The better path is likely what Disney seems to be attempting: preserve the brand, but unify the access point and product experience. If Disney pursues a free tier, it will need to design it carefully. Free access should not be treated as discounting. It should be treated as a wider front door, with clear pathways into paid subscriptions, bundles, and ad-supported viewing.
4. Lessons and Future Path
The lesson is that business withdrawal is not always about ending something. Sometimes it is about changing the container. A brand, app, product, or channel may not need to exist in the same form forever to keep creating value.
For other companies, the important question is not only whether to continue a business, but at what unit of strategy. Should it remain a standalone brand, a standalone app, a feature, a content hub, or only a customer relationship? Strategic exit and integration often begin with that question.
The risk of integration is real. A larger platform can become harder to navigate, and individual brands can lose clarity. Disney’s next challenge is not simply to combine Hulu and Disney+. It is to make the differences inside the combined experience easy to understand: Hulu’s everyday entertainment, Disney’s trusted franchises, and ESPN’s live sports.
Strategic withdrawal does not erase past effort. It relocates assets into a form better suited to the next market. Hulu’s integration into Disney+ shows how the streaming market is moving from volume growth toward experience, monetization, and focus.
