The Works
The Works

English version
The Works: Ending online transactions to refocus on the store-led model
The Works is a UK value retailer of books, toys, games, arts and crafts, and stationery, with more than 500 stores. On 20 March 2026, it decided to stop taking online orders and convert its website into a non-transactional channel for brand discovery, product information, and support for its store estate. In its 23 July results announcement, the company reported the online operation as a discontinued business.
This is not a withdrawal from digital. The website remains a customer touchpoint. What changed was its role: from a full retail operation, with order processing, payment, inventory allocation, fulfilment, delivery and returns, to a channel that helps customers discover products and visit stores.
The numbers explain why the decision mattered. FY2026 online revenue fell to £13.9m from £24.9m a year earlier. The channel recorded a gross loss of £1.6m, an operating loss of £2.5m, a post-tax discontinued-operation loss of £3.5m, and operating cash outflow of £4.8m. The company cited operational difficulties with two different third-party fulfilment providers. Closing the transactional website also generated £1.5m in one-off costs.
Meanwhile, the continuing store-led business was improving: revenue reached £260.0m, like-for-like store sales rose 3.3%, and adjusted EBITDA increased to £14.0m from £9.5m. The company invested in new and relocated stores, refits, and systems. The contrast made the capital-allocation question clear: not simply whether online commerce could be saved, but where the next pound and the next hour of management attention could create more value for customers and the business.
The lesson is not that e-commerce is inherently unattractive. For a value retailer, however, smaller order values can make delivery, returns, digital marketing, payment processing and customer support disproportionately expensive. Outsourcing fulfilment does not outsource accountability: customers still associate a late or incomplete delivery with the retailer's brand. When repeated provider changes add complexity without restoring quality or unit economics, persistence can become more costly than a disciplined redesign.
Earlier warning signals would have included repeated fulfilment changes, rising exception handling, deteriorating delivery reliability, and declining contribution profit per order. Leaders should track those measures alongside sales. They should also define exit gates before launching a new channel: thresholds for contribution margin, customer experience, and the return on incremental investment relative to the company's stronger alternatives.
There were intermediate options—click-and-collect only, a narrower online assortment, or selective marketplace use. Yet after repeated operational disruption, another experiment also consumes cash and organisational focus. A strategic exit is not proof that every alternative has disappeared; it can be the line that protects the alternatives still worth pursuing.
The Works' path forward is therefore not “stores instead of digital.” It is a more deliberate division of roles: use digital tools to help people find products and stores, while improving the in-store experience and investing where the economics are working. The company has ended an unprofitable transaction model, not its ability to learn from digital or to revisit it in a different form later. For other businesses, that is the constructive way to view a retreat: state clearly what is ending, what is being preserved, and what resources will now make the next attempt stronger.
