Business Transition & Exit Column — September 3, 2026: New Japan Chemical’s Exit from Natural Higher Alcohols
Turning a supply-chain disruption into the next strength
1. Investigating the recent case
On August 7, 2026, New Japan Chemical announced that it would withdraw from the external sales business for natural higher alcohols, mainly sold under the CONOL® brand, by around March 2027. These chemical materials are used in textile-processing oils, surfactants for cleaning and personal-care products, and raw materials for resins and lubricants. The company will continue sales of two grades, CONOL®2265 and 2280, but will end most of a business that recorded ¥3.014 billion in sales in the year ended March 2026.
The decision reflects more than a temporary sales problem. Since 1990, the company had sourced the materials through a Malaysian joint venture, Edenor Oleochemicals Rika (M) Sdn. Bhd. When the partner group entered judicial management, continued production and supply became difficult. New Japan Chemical therefore decided to sell its 25% stake in the venture and dissolve the joint venture as well.
Low-priced imports from Southeast Asia and China, together with excess supply, had already made the market more challenging. The company reassessed profitability, market attractiveness, and future potential, and concluded that improving the business under the former model would be difficult. It plans to support customers with alternative products during the transition and redeploy people working in the business to other production units and growth businesses.
2. Analyzing the case
The central lesson is that a business’s competitiveness includes its supply-chain design. Profitability is not only price minus material cost; it also depends on the reliability of production, delivery, and sourcing. When a core supply base becomes unstable, a commodity-like business exposed to price pressure becomes especially difficult to sustain.
The company expects a non-recurring loss of roughly ¥800 million on a consolidated basis from the stake transfer and dissolution. That is a real cost, but it is also a visible transition cost that may prevent larger, less visible losses from accumulating. Treating such costs solely as a penalty for failure can delay needed decisions. They can instead be understood as an investment in preserving capacity for the next opportunity.
The decision to retain two product grades also matters. Business review is not always an all-or-nothing choice. Segmenting products, customers, and markets can preserve the customer value and economics that remain distinctive. Equally important is the explicit focus on people: technical knowledge, customer understanding, and operational experience are assets that can travel into the next business.
3. Considering what could have been done better
Looking back, it is easy to say that the business should have been exited sooner. In practice, a long-running business carries customer commitments and employees’ careers, so the better question is how to create more options before a crisis.
First, supply-partner health should be monitored as routinely as price and quality. Financial stability, legal developments, alternative production capacity, and the number of days before customers are affected should be visible to management. Maintaining small but active alternative sourcing routes can create both resilience and negotiating room.
Second, exit criteria should include not only revenue but also capital and talent allocation. Management can watch for signals such as the inability to restore margins after price revisions, economics that fail once supply risk is included, or specialist talent being held away from higher-growth opportunities. The opportunity cost of not developing the next business deserves a place beside the cost of leaving the current one.
Third, customer and employee transition plans should be ready when the decision is announced. Customers need product-validation support, timing, and clear contact points. Employees need concrete redeployment options, reskilling support, and clarity about evaluation. A pathway to the next role helps stakeholders turn an ending into an actionable plan.
4. Thinking about the road ahead and the lessons
New Japan Chemical’s decision began with supply instability but ultimately asks where the company can win in the future. The exit will become a constructive transition if it protects customers for the retained grades, carries employees’ knowledge into higher-value products and new fields, and demonstrably redirects resources into growth areas.
Markets change gradually: competitor pricing, supplier conditions, customer uses, and regulation can each seem manageable until they combine and weaken an old formula for success. The answer is not to dismiss the work that sustained the business for years. It is to respect the people and customers who built it, accept changed conditions, and move technical capabilities and relationships into a form that can create value again.
An exit is not simply a record of what a company could not do. It can be a management decision that transfers resources to the future. When supply risk, economics, and people are managed as one transition plan, even a contraction can become the foundation for a healthier next challenge.
